Guide 4: Configure in reviewable increments

Use small demonstrations to decide real workflow questions before a large reveal.

Show one operating slice at a time

Choose a representative journey that crosses roles, records, rules, and reporting. Demonstrate it with known assumptions and safe test data, then ask the named owner to accept, change, defer, or reject the design.

Keep a visible backlog of confirmed requirements, open design questions, defects, training needs, and new requests. They are not interchangeable.

Control configuration and environments

Record who can change development, test, and production settings; how changes move; how they are reviewed; and how the nonprofit can reproduce the approved state. Avoid undocumented production-only fixes.

Use nonprofit-owned accounts and least-privilege access wherever the platform allows. Time-limit elevated external access and review it at each phase boundary.

Measure decisions, not meeting volume

A useful increment ends with accepted evidence, a changed plan, or a documented question with an owner and date. If the same uncertainty survives several demonstrations, escalate the decision or reduce the scope.

Configuration is not adoption. Keep staff practice, operating policy, documentation, support, and measurement visible alongside technical work.
